2006 158 no start

Former Farm kid here, moderate amount of diesel repair experience. Long preamble below, main question is at the end

I've been handed a Hino 158 that wont start. I know very little about the history on this truck, only that it has been 'hard starting' and the operators have been using good amounts of starting fluid to get it running every time until it got to a point where it just wont start at all.

Batteries are currently weak/low charge, had them on a 4-5 hour 2A trickle and now have them on an overnight 10A charge.

I replaced the fuel/water separator filter (driver side frame rail just under and behind cab) as the primer button/plunger on the filter housing didnt seem to be pushing any fluid or building any pressure. After replacing the filter the fuel primer/plunger now builds pressure and becomes quite firm after a half dozen pumps.
I was able to crank it over a for a couple of mins late yesterday and the engine seemed to have the occasional and infrequent ignition 'pop' while cranking - ie: I can hear the odd pop/bump like a cylinder is having ignition.

This 4 cylinder engine seems fairly low tech with what appears to be a traditional mechanical injector pump.

I dont even have a service manual for this truck. Lol. Totally flying blind here. I've put some penetrant onto the injector-injector line fittings to sit over night and I'm planning on cracking each of those open in the am while its being cranked to confirm fuel at every injector. I'm also going to try and locate the EGR valve and check/clean it. Its a 2006 and no DEF system seems to be present. Analog dash with idiot lights, and I havent even looked for an ODB port yet. There IS a ECU of some sort in the passenger dash fuse box location so I assume it should have a diag port somewhere.

I've also noticed that the transmission fluid level is ridiculously high on the trans dipstick - like a good 3" higher than the 'hot' mark. I'm going to extract some fluid with my mityvac pump until its down to the 'cold' level.

MY QUESTION: Any suggestions on where to start diagnosing this no-start condition on a 2006 S158?

Spent a bunch of hours today trying to dig into this problem.
Eventually pulled the valve cover: all 4 drivers side exhaust springs are broken and the keepers and retainers for those springs are in various states of destruction/mangled-ness.

That's unusual. The 4 cylinder doesn't usually munch the whole valve train. If the valves had never been adjusted, it may be possible for the crosshead to jump off the valve stems and onto the retainers. The next time the rocker arm presses down it'll drop two valves when the keepers pop out. Or perhaps it ran away on ether and floated them all.
